Most B2B companies define their Ideal Customer Profile with firmographic criteria (industry, size, revenue, tech stack) and use it to build target lists. This solves the targeting problem but misses the messaging problem.

Firmographic similarity does not predict whether a buyer is currently experiencing the problem your product solves. Two companies can have identical profiles but completely different priorities. The outreach still lands because the targeting is right, but the response rate is low because the message describes a product instead of a problem.

The more effective approach is mapping buyer problems independently of firmographic criteria. What specific operational challenges does the target role face? What language do they use internally? What metrics create pressure?

Kevin Dorsey, a notable figure in B2B sales methodology, frames this as the difference between having an ICP document and actually understanding your buyer. The practical implication is that outbound messaging built around buyer-described problems outperforms feature-based messaging by 2x to 3x in reply rates, even with identical targeting lists.
